Top-Down/Bottom-Up: A Holistic Approach to AI Adoption (Short)

AI can touch nearly every part of your business. It can automate a process, speed up a workflow, reshape a core system, or change how one person does their job.

The real question isn’t whether AI belongs in your organization. It’s where. Which of these deserve a company-wide standard? Which belong to a single department? And which are simply part of doing your job better?

That’s where a Top-Down/Bottom-Up approach helps. Both start the same way: clarity before technology. Take the time to understand what each opportunity needs to succeed before you build anything.

Top-down: make the right bet

These opportunities reach across the business. They touch multiple functions, demand a consistent standard, and carry real risk if handled poorly. AI lets us move faster, but speed doesn’t excuse skipping governance. Scope it, build it, and maintain it like any other core system, and make sure it’s the right bet before you commit resources.

Bottom-up: think whole-system

These opportunities live inside one department or one job. The goal isn’t a new system. It’s the right tools, clear standards for using them, and training people to see how their work connects to everything around it. Do this well and you avoid a bigger risk: employees quietly adopting unapproved AI tools with your data.

The payoff

A single top-down win can deliver a large return. Bottom-up gains are smaller individually, but they compound across every department and every job. Combined, they can outpace any single top-down solution.

Either way, the discipline is the same. Clarity before technology, then a planned approach to adoption, protects your resources, manages your risk, and grows your greatest asset: your people.
